removal test (n.) – a diagnostic that asks what would remain of a company's output if its AI systems were switched off tomorrow.

DESCRIPTION

The test has two outcomes, and the naming inverts the usual reading. A company passes when removal causes output to collapse, because collapse is evidence that the AI systems were load-bearing rather than decorative. A company fails when output continues largely unchanged, because that continuity shows the work was being done by people who had help. Neither result is a compliment or a rebuke. The test measures an arrangement, not a virtue.

The outcome is what separates AI-first from AI-assisted in practice. The first term is claimed far more often than the arrangement it names actually exists, including by companies whose operations would survive the unplugging without noticing. The removal test replaces the claim with an observation anyone can make.

USAGE

The test applies per department rather than per company. One organization commonly passes in research and reporting, where the work is documented and repeatable, and fails in pricing or hiring, where the decisions stay open-ended. The honest reading of a mixed result is a map of which procedures have actually been written down, since only a written procedure can be run by anything other than the person who invented it.

The test names a risk rather than resolving it. Passing means the operation is concentrated on systems supplied by others, systems that change without asking, and that dependence is real. What the test offers is visibility: a company that has never asked the question carries the same dependence without knowing its size. A company that passes in every department, end to end, is a prediction that has not yet arrived.
