Where the term comes from

Headcount is the number HR tracks: how many people the company employs. Every plan to grow starts with asking for more of it. Headcount zero flips the metric into a constraint. Build the company so the answer to "how many people do we need for this" stays zero. Not because people are unwelcome, but because the work is carried by systems that AI agents can run.

What it is not

It is not a layoff program. There is no seat to cut, because the company never filled one. The discipline exists for founders and owners who choose, on day one, to grow output instead of payroll.

It is not the claim that AI does everything. Judgment, taste, and the final call stay with a person. The agents do the two hundred hours. The human makes the twenty decisions.

Headcount zero vs. solopreneur

A solopreneur does everything personally and hits the ceiling of their own hours. A headcount zero company still has departments: search ads, SEO, content, creative, operations. The departments are staffed by AI agents running playbooks. The founder moves up one seat, from operator to judge.

Honest questions

Is headcount zero anti-people?

No. It is a design constraint for new companies, not a program for existing ones. Nothing about it says people are worse than agents. It says training that lives only in a person's head is fragile, and a company should own its knowledge in writing.

What do the AI agents actually do?

They run documented procedures: research, writing, campaign builds, creative production, reporting. Good setups make agents propose changes first and apply them only inside guardrails that code enforces.

Does it actually work today?

Partly, honestly. Documented, repeatable work runs well under agents today. Open-ended judgment does not. That line moves every quarter, and headcount zero is the practice of moving with it. The fully autonomous company remains a prediction, not a fact.

How do I start?

Pick one recurring procedure and write it down so completely that a stranger could run it start to finish. Hand that document to an AI agent. Verify the output yourself, every run, until you stop finding things to correct. When it has survived a month of runs, write down the next one. A headcount zero company is built one documented procedure at a time.
